The post-2022 cycle redrew the CRE capital allocation map. Office, the dominant institutional asset class for three decades, retreated under hybrid-work pressure. Retail consolidated. Multifamily peaked and stabilized. Industrial filled the institutional vacuum. E-commerce penetration normalization at 16-18 percent of total retail meant last-mile distribution demand was structural, not cyclical. Onshoring and reshoring of manufacturing added a second demand layer. Port-adjacent and inland-port logistics absorbed a third.
Life-insurance companies — PGIM, MetLife, Northwestern Mutual, Principal, Pacific Life, MassMutual — collectively concentrated allocations in industrial during the cycle. PGIM's industrial book is among the largest in the industry. CMBS issuance reflected the same shift, with industrial-heavy conduit pools and standalone SASB transactions for trophy assets and hyperscale data center adjacencies. Bank construction lending followed the takeout demand, funding spec-build last-mile and bulk warehouse with forward-commitment exits to life-co or CMBS.
The institutional darling status carries underwriting consequences. Industrial deals price aggressively, close quickly, and benefit from competitive lender bidding. The bankable framework's industrial scope is built to satisfy the most demanding institutional sub-source on the deal — typically life-co or CMBS — which by definition satisfies the less demanding sources (bank, SBA 504, debt fund) on the same deliverable.

Tenant Credit
Tenant credit analysis for single-tenant net lease and build-to-suit.
Single-tenant net lease (STNL) and build-to-suit (BTS) industrial deals carry tenant credit risk that drives most of the lender's underwriting decision. The property's market value at lease expiration depends on the tenant's continued occupancy or, if the tenant departs, the property's re-leaseability to a comparable replacement tenant. Life-insurance companies in particular underwrite STNL and BTS industrial primarily on tenant credit, with property fundamentals as a secondary check.
Tenant credit analysis structures around four dimensions. Investment-grade rating from S&P, Moody's, or Fitch carries the most weight — single-A or better dramatically expands lender appetite and compresses spreads. Public-company filings (10-K, 10-Q, 8-K) provide quarterly financial transparency and reduce information asymmetry. Industry concentration — whether the tenant operates in a sector with stable long-term demand or one facing structural decline — shapes the lender's view of lease durability. Lease terms — particularly remaining lease term, renewal options, rent escalations, and termination rights — quantify the credit exposure window.
Build-to-suit deals add a layer because the property is configured to the tenant's specifications. Tenant departure mid-lease leaves the property with potentially specialized improvements that reduce re-leaseability. The bankable framework's BTS scope models replacement-cost-of-tenant scenarios, vacancy carry under tenant-departure assumptions, and re-tenanting timeline with conversion or re-configuration cost where the property is non-generic.

Hybrid structures — speculative with letter of intent or partial pre-lease — fall between the two columns and carry blended underwriting. Forward-commitment structures lock takeout pricing during construction and convert speculative-build risk to lease-up-only risk for the senior lender.
SBA 504 Owner-Occupied
SBA 504 for owner-occupied industrial.
SBA 504 financing applies to owner-occupied industrial real estate where the operating business occupies at least 51 percent of the building (60 percent for new construction with intent to occupy 80 percent within 10 years). The structure pairs a Certified Development Company (CDC) debenture funding 40 percent of project cost with a conventional senior bank loan funding 50 percent and sponsor equity funding 10 percent. Maximum debenture is $5 million for most projects, $5.5 million for manufacturing or energy-efficient projects.
Owner-occupied industrial fits SBA 504 cleanly. Manufacturing operations, distribution operations, light industrial assembly, and equipment-intensive service businesses with real estate components routinely use the program. The 51 percent owner-occupancy threshold accommodates leasing the remaining 49 percent to third-party tenants — common in flex industrial configurations where the owner-operator occupies the bulk of the building and leases out smaller bays.
The bank's senior loan portion of an SBA 504 stack carries its own underwriting and feasibility expectations. Banks typically require feasibility studies on owner-occupied industrial deals when (a) the borrower is a first-time operator, (b) the operating business has limited financial history, (c) the project involves ground-up construction, or (d) projections deviate materially from RMA Annual Statement Studies industry benchmarks. Cross-program scope satisfying SBA SOP 50 10 8 and the bank examiner standards in a single deliverable is the bankable framework's standard structure for these deals.
Sponsors with industrial deals at the boundary between owner-occupied (SBA-eligible) and primarily-leased (conventional bank only) should run the eligibility analysis early. A 49-percent-occupied building typically does not qualify; a 51-percent-occupied building typically does. The difference between SBA 504 financing at 90 percent LTC and conventional bank financing at 70 percent LTC represents 20 points of leverage and meaningful sponsor equity savings.
